塑造“人才森林”,让好苗子生生不息
不少企业存在误区,一遇困难就喜欢到外面找救兵,其实“空降”高管的成功率很低,在这件事上,树也给了人类很多启发。引进人才,犹如移栽树,存活率并不高,而且需要适宜的环境。每棵树都与它所处的水土环境有着千丝万缕的联系,通过无数细小的、肉眼都难以分辨的菌根,将一棵树与土壤紧密相连。移栽大树,会伤其根部,失去大量根须、树枝,被破坏的根系自身修复需要大量的养分,存活尚且不易,更别指望马上就能枝繁叶茂、开花结果。
据权威机构统计,美国企业中高层“空降兵”能“存活”过两年的概率是32%,而在中国只有11%。每家组织都有自己独特的文化,“空降兵”需要长时间的环境适应和磨合,才能“生根发芽、结出硕果”。要想提高人才引进的成功率,管理者必须建立“园丁思维”。如何提高“空降”成功率呢?想想如何培育苗圃,如何剪枝、移栽、嫁接,就会有启发。移栽树木时,一定要考虑树与移栽地的匹配度。引进高管,更要如此。组织除了提供与能力匹配的岗位,还要注意价值观的契合,千万不要忽视软性支持,如组织文化、团队氛围,以减少“空降”高管融入过程中常见的文化冲突和水土不服,提高人才存活率。
华为在干部培养方面的做法颇值得借鉴,这归功于多年来构建的人才培养体系。华为人才“土壤”肥沃,事业舞台宽广,吸引来了很多好“种子”,落地后融入和成长得很快。多年下来,公司已成一片“人才森林”,优才辈出,良将如云,何须再从外“空降”高管?
中高层管理工作涉及对企业文化的理解、人际关系的畅通,最好是从高潜的年轻人中挑选,慢慢培养。这样培养出的员工既懂业务,又融入文化,适应性、忠诚度都要比“空降兵”更好。相较于管理型人才,引进技术专家型人才的成功率更高,只要能发挥专业特长就可出成果。当然,对绝大部分企业而言,无论是综合管理型人才还是技术专家型人才的丰富度,都远达不到“森林”的程度,起初须靠移栽来加速森林的形成,但移栽对土壤、环境、气候是有要求的。华为提出了很高明的引才思路——“在有凤的地方筑巢,而不是筑巢引凤”,人才在哪里,公司就把机构设在哪里,使内部领军人物辈出,外部专家云集。这就像围绕古树名树建造花园,而不是粗暴地把古树移走,又或者“带土移栽”。让专家不离开原来的生活和文化环境,不折腾,更加以人为本。
意大利人雷托纳·隆巴迪(Renato Lombardi)是著名的微波研究专家,为了他,华为把微波研究中心设在米兰;爱尔兰人马丁·克里纳(Martin Creaner)是全球知名的商业架构师,住在科克市,为了他,华为把研究所设在科克,如今这“一个人的研究所”已成了 20 多人的专家团;法国人马修·雷汉尼尔(Mathieu Lehanneur)曾是卡地亚、三宅一生等国际一线品牌的设计师,现在已是华为法国美学研究所的首席设计师。
